GarageWorn Case Study

How GarageWorn Grew Email and SMS Revenue From $162K to $363K in 5 Months

GarageWorn makes shirts for people who can tell a good car reference from a lazy one. The brand was growing fast and the core flows were already live. The next step was the full program, which added more flows, SMS and a proper campaign calendar.

The Challenge

Where GarageWorn Started

In the 171 days before the full program, GarageWorn did about $602K in store revenue, and $162K of that was attributed to email and SMS. That was already 26.8% of the store. The core flows we built starting October 9, 2025 (about 30 days of work) were live and doing most of the work, with 83% of attributed revenue. There was still plenty left to build.

  • SMS was still to build, with $0 in revenue so far
  • Campaigns brought in $27.3K, about 17% of attributed revenue
  • Repeat customers made up 8.6% of store revenue
  • Winback, site abandonment, VIP and sunset flows were next on the list

The Strategy

What We Changed

We built the core email flows starting October 9, 2025, and it took about 30 days. That is why flow revenue was already rising before the full program. From May 11, 2026 we tested and expanded those flows and added campaigns and SMS on top. Everything came back to one question, which was how to get a first-time buyer to order again.

01

More flows

We tested and expanded the core flows (welcome flow, cart, checkout and browse abandonment, and post-purchase), and all of them were up on the before period. We also launched customer winback, site abandonment, VIP and a sunset flow.

02

SMS

We launched an SMS welcome flow and SMS flows for cart, checkout and browse abandonment. SMS went from $0 to $45.7K.

03

Campaign calendar

We sent about 13 email campaigns a month, planned around the moments car people care about: Father's Day, July 4th, Labor Day, new arrivals and Halloween. They lean toward stories, new designs and customer photos more than hard sells.

The Bigger Lesson

What We Learned

GarageWorn is a good example of the order that works for us. Flows came first, then SMS, then campaigns. A small set of well-built flows is a solid base, and testing them, adding winback, site abandonment and VIP flows and bringing in SMS is what turned it into a system.

For a brand growing this fast, share of store revenue and repeat revenue tell you more than raw revenue. Car people also like an email with a story or a new design in it, which is why the campaigns lean that way.
